Any teacher who has run project-based learning knows the scene. The presentation looks respectable, and then it turns out one or two people in the group did all of it while the rest only put their names on it. A group of four with the equivalent of 1.5 real contributors is not rare at all. Free-riding is not a problem of student character but, most of the time, a problem of design. When it is unclear who took on what, when contribution is invisible, and when the assessment hangs on a single product, free-riding becomes the rational choice. If you get the same score for sitting still, the arithmetic says not working is the better deal. Change the structure and the behavior changes.

Structural devices that reduce free-riding

The following devices work far better than nagging students to try harder.

  • Interdependent roles: Divide the work into roles such as research, design, verification, and presentation, where the whole thing stalls if one person drops out. When roles are independent, what you get is not a division of labor but a separation.
  • Required individual output: Apart from the group product, have each student turn in the interim output of their own role. This makes contribution something you can see.
  • A contribution log: Each period, everyone leaves one line on “what I did today.” That record becomes both the evidence for assessment and the raw material for reflection.
  • Rotating roles: On a long project, switch roles once partway through so nobody can coast inside a particular role.

The surest way to stop free-riding is not surveillance but building a structure where not working shows.

Using AI to make contribution visible

Tracking contribution logs by hand, one student at a time, is a load. Use AI as an assistant and it gets lighter.

  1. Summarizing the logs: AI collects the one-line contributions students left and summarizes them into an activity flow by group and by individual.
  2. Detecting imbalance: When one student's log has sat empty for several days, it signals the teacher. Not in order to dock points, but to know when it is time for a conversation.
  3. Generating reflection questions: At the end of the project, it builds an individual reflection question from each student's log, asking about “the moment you were most stuck and how you got past it.”
  4. Supporting self- and peer assessment: When peer assessment scores diverge sharply from the actual logs, it points to where the teacher should look.

AI here has to stay in the role of supporting observation, not passing judgment. The conclusion that “this student free-rode” is one the teacher reaches by weighing the logs together with a conversation. Dock points the moment a log is empty and you wrong the student who did plenty of work but left no record. Keep the line clear: a signal AI raised is only a place to begin a conversation, never grounds for taking points away.
